Establish Showback Reporting

Why

The allocation model is worthless if nobody sees the output. Regular showback creates the accountability loop that drives cost-conscious behaviour. When budget owners receive their cost report monthly, acknowledge receipt, and review trends, they start asking “why did this go up?” — and that question is the beginning of optimisation. Without showback, costs are invisible and nobody feels responsible.

What

Establish a regular showback process where cost reports are delivered to budget owners at least monthly. Reports show allocated costs by application, environment, and team with month-on-month trends. Budget owners acknowledge receipt and review.

How

Define the Showback Report Template

Each budget owner should receive a report containing:

SectionContent
SummaryTotal allocated cost this month, % change vs prior
By ApplicationTop applications by cost, with trend arrows
By EnvironmentProd vs non-prod split (non-prod waste indicator)
AnomaliesAny cost spikes flagged during the month
Optimisation OpportunitiesOpen recommendations assigned to this team
Shared Cost AllocationWhat shared costs were attributed and the method

Choose Delivery Method

MethodBest ForHow
Dashboard access + emailSelf-service organisationsScheduled email with dashboard link
PDF report via emailExecutives who won’t open dashboardsScheduled export from BI tool
Meeting-based walkthroughEarly maturity, building the habitMonthly 30-min slot per BU

Recommended: start with meeting-based for the first 2–3 months to establish the habit, then transition to self-service dashboards with emailed summaries.

Build Delivery Automation

ProviderAutomation
AWSQuickSight scheduled email with embedded dashboard
AzurePower BI subscription (scheduled email with report)
GCPLooker Studio scheduled delivery, or BigQuery → email via Cloud Functions
Cross-cloudGrafana report scheduling, or custom pipeline

Establish Review Cadence

CadenceActivity
MonthlyCost report delivered. Budget owner acknowledges receipt. 15-minute review meeting for top-3 cost changes.
QuarterlyFull showback review with Finance. Validate allocation accuracy. Adjust shared cost rules if needed.

Track acknowledgement: if a budget owner hasn’t opened/acknowledged the report within 5 business days, escalate to their manager. The report only drives behaviour if it’s actually read.
